The Lead–Lag Couple

Pair one weekly steerable behavior with one delayed real result, and set a date to distrust the lead if the lag doesn't move.

Every Friday your team celebrates the newsletter metrics: five posts shipped, publishing streak intact, output up 40 percent. What nobody checks is whether any reader has actually changed how they work because of it. The real result arrives months late, so you steer by the only thing visible weekly, which is activity, and activity is applauding itself.

The Lead–Lag Couple yokes the two together. The cue: the true result arrives too late to steer by, or the team celebrates activity with no outcome validation. The move: pair one weekly steerable behavior (the lead) with one delayed reality result (the lag), then complete this sentence: "We believe lead X causes lag Y because Z; we will distrust X if Y does not move by time T." For instance: we believe posts that end with one concrete exercise cause reader application, evidenced by replies and citations, and we'll distrust the format if those don't move in a quarter. What changes: you keep a weekly steering wheel while staying accountable to reality, and there's a scheduled date when the comfortable metric goes on trial. The warning: the lead measure is a hypothesis, never a replacement reality, so audit the causal link periodically.
