Update / Route / Stop

After each round of research, write down what you now believe, what you will actually do differently, and whether more looking is still worth it.

It is Thursday and you are on your fourth week of digging into why customers cancel. You have pulled the exit-survey text, run a cohort chart, and asked two account managers. Each new slice nudges your sense of the story. Meanwhile the actual choice in front of you, whether to fund a rewrite of onboarding next quarter, has not moved since week one. You keep asking for one more cut of the data because looking feels safer than deciding.

Update, Route, Stop is a four-part closing move you run after each round of evidence. The cue is the feeling that you learned something but cannot say what it changed. Write four lines. One, the belief update: what you now think is more or less likely, and by how much. Two, the decision update: what action changes, or the honest word "nothing." Three, the limits: what this evidence still cannot tell you. Four, the route: act, run one more specific probe, wait for a named trigger, or stop. What changes is that "nothing" becomes visible, and three rounds of "nothing" is your signal to stop and fund the rewrite. Skip this when the decision is reversible and cheap, since deciding is faster than documenting.
