Physical

Puts the model in your hands as cards, blocks, or objects, so changing it takes a second and the whole room sees the change.

Your team has the plan on a screen at the end of the room. Everyone is looking at it. Nobody is touching it, because touching it means asking one person to open a menu and drag a box while eight people watch. So the plan does not change. The meeting becomes commentary on a picture.

Physical is the carrier where the model is objects you can pick up. Cards, blocks, notes, chips, a layout taped on the floor. The arrangement is the claim: which pile a card is in, which block sits under which, how far one object is from another. Changing the claim costs one hand movement, and the change is public the second it happens. There is no author and no audience, only people with their hands on the same thing.

What you give up is everything that depends on the model being a file. The arrangement is the only record, so when the table is cleared the model is gone unless somebody photographs it. It holds a small number of items well and a large number badly. It cannot compute: a card that says 5% will still say 5% after you move every other card.

Keep the carrier separate from the shape it carries. Space and place is a family, and you reach for it when the space itself is the content. Physical is a substrate, and it will carry almost any family. String between pins on a board is Network on this carrier. Cards dealt into three piles is Set and membership on this carrier. The question that tells them apart is whether the table means anything, or is just the surface you happen to be sorting on.
