Hofstadter's Law

Douglas Hofstadter's recursive observation: 'It always takes longer than you expect, even when you take into account Hofstadter's Law.' The recursive structure is the key insight—even when you know you're bad at estimating, you're STILL bad at estimating. The law captures the systematic optimism bias in project planning: humans consistently underestimate complexity, underweight unexpected obstacles, and overestimate their ability to correct for these known biases. Planning fallacy is the psychological mechanism; Hofstadter's Law is its ironic expression.

When to use it

When estimating any project timeline; when plans seem reasonable but similar past plans consistently overran; when promising deliverables to clients or stakeholders; when the planning fallacy needs to be counteracted with systematic correction.

How it can help

When estimating timelines, use reference class forecasting: instead of estimating how long THIS project will take (which triggers planning fallacy), look at how long SIMILAR projects actually took—including yours. Then add buffer. The recursive nature of Hofstadter's Law means simple 'add 50%' adjustments are usually insufficient. Better approach: estimate, double it, and present that as your 'likely' timeline with your original estimate as the 'best case.' Track actual vs. estimated completion times to calibrate your personal bias factor.
