Subtext

In communication and storytelling, subtext is the meaning beneath the surface—what's being communicated WITHOUT being explicitly stated. When someone says 'I'm fine' while clenching their jaw, the text says 'fine' but the subtext says 'I'm angry and don't want to discuss it.' In drama: the most powerful scenes work because what characters DON'T say matters more than what they do say. As a mental model: subtext represents the layer of communication that carries the real message—intentions, power dynamics, emotional states, and unspoken agreements that exist beneath the literal content. In organizations: the subtext of a meeting (who defers to whom, what topics are avoided, what jokes land) often reveals the true power structure more accurately than the org chart.

When to use it

When surface-level communication isn't capturing the real dynamics; when meetings have unspoken tensions that need to be read; when leadership communication needs to align stated message with implied message; when understanding that audiences primarily respond to subtext, not text.

How it can help

Develop the ability to read and manage subtext in professional and personal contexts. Reading subtext: attend to tone, body language, what's NOT said, timing of responses, and the gap between stated positions and actual behavior. In meetings: notice who speaks first, who others look to for approval, what topics are avoided, and what questions are deflected. Managing subtext: when your subtext contradicts your text (saying 'I'm open to feedback' while crossing your arms), the audience reads the subtext. Align your subtext with your text by ensuring your emotional state matches your words.
