Setting the Standards

The strategic principle that whoever sets the standards for an industry, domain, or relationship CONTROLS the competitive landscape—because standards determine what counts as success, what's measured, what's valued, and what's excluded. Standard-setters have structural power: competitors must either conform to the standard (playing the standard-setter's game) or spend resources establishing alternative standards (a much harder task). USB, TCP/IP, GAAP accounting, and industry certifications all demonstrate standard-setting power. As a mental model: identify who sets the standards in your domain, because they have STRUCTURAL CONTROL over competitive dynamics regardless of individual competitors' capabilities.

When to use it

When competitive dynamics are shaped by who controls standards; when standard-setting opportunity exists in an emerging domain; when existing standards constrain competitive strategy; when understanding how internal standards shape organizational behavior.

How it can help

Either SET standards or STRATEGICALLY COMPLY with them. To set standards: (1) Move early when the domain is forming. (2) Make the standard open enough that others adopt it but designed to favor your capabilities. (3) Build ecosystem around your standard (complements, tools, training). To compete against established standards: (1) Accept the standard and compete within its terms (lower risk, lower reward). (2) Propose an alternative standard with clear advantages (higher risk, higher reward if adopted). (3) Find niches where the existing standard doesn't apply. For organizations: your internal standards (metrics, evaluation criteria, quality definitions) determine what behaviors are rewarded.
