Log-Rolling: Trading Across Issues

Log-rolling is the practice of trading concessions across different issues based on each party's different priorities. If you care more about price and I care more about delivery speed, we can both gain by giving each other what matters most: I accept a higher price in exchange for faster delivery. This creates value that doesn't exist when issues are negotiated separately. The prerequisite is that parties must have different priorities across multiple issues—and this is almost always the case in real negotiations, even when it seems like there's only one issue. The art lies in discovering these priority differences through careful questioning and then proposing package deals that give each party more of what they value most.

When to use it

When negotiating multiple issues simultaneously and suspect the parties have different priorities. When a single-issue negotiation seems purely distributive and you want to create additional value. When both parties are stuck on one issue and introducing tradeoffs across other issues could break the impasse.

How it can help

In every multi-issue negotiation, resist the urge to settle issues one at a time. Instead, keep multiple issues open simultaneously and propose package deals. Before negotiating, rank your priorities and research the other party's likely priorities. Then construct trades: 'What if we agreed to your payment terms in exchange for a longer contract duration?' The key is discovering where your preferences diverge—that's where value creation happens. For entrepreneurs, log-rolling is essential in fundraising (trade board seats for valuation), hiring (trade salary for equity or flexibility), and vendor negotiations (trade volume commitments for pricing).
