Built-In Quality at the Source
Building quality in at the source—rather than inspecting after production—originated in manufacturing but reflects deep craft tradition. In Toyota's system, every worker can stop the line when detecting a defect (the 'andon cord'), because fixing at source costs a fraction of fixing downstream. In craft: a timber framer who miscuts a joint can recut on the spot, but discovering the error during raising means disassembling the entire bent. A tile setter noticing lippage on the third tile adjusts immediately; discovering it at row's end means demolishing the floor. Deming formalized this: 'cease dependence on inspection—build quality into the product in the first place.' The principle requires that every worker has both knowledge to recognize problems and authority to fix them immediately.
When to use it
When quality problems are currently caught late in the process at high remediation cost. When designing production workflows and deciding where quality checks should occur. When evaluating whether front-line workers have the knowledge, authority, and motivation to prevent rather than merely report defects.
How it can help
This model transforms quality management from a separate inspection function to an integrated production discipline. In software, code review at the time of writing (pair programming) catches errors more cheaply than QA testing after integration. In writing, researching accuracy during drafting is more efficient than fact-checking a completed manuscript. In management, addressing performance issues when first observed prevents compound problems that require formal intervention later. The model's most radical implication is organizational: quality at the source requires pushing authority, information, and skill to the front lines—the opposite of centralized quality control departments.
