Getting Past No Protocol (William Ury)

A five-step breakthrough negotiation protocol for handling difficult negotiators who use hard tactics — stonewalling, attacks, threats, or manipulation. Step 1 — Go to the Balcony: When provoked, don't react. Mentally step back and observe the interaction from above. Buy time ('Let me think about that'). Name the tactic to yourself without responding to it. Step 2 — Step to Their Side: Disarm them by acknowledging their point, their feelings, or their authority BEFORE asserting your position. 'You're right that the timeline is tight.' Step 3 — Reframe: Don't reject their position; redirect it. Turn their demand into a problem to solve together. 'How do we address the timeline issue and still hit quality targets?' Step 4 — Build a Golden Bridge: Make it easy for them to move toward agreement without losing face. Give them a choice, a way to claim victory, or a face-saving rationale. Step 5 — Use power to educate, not to intimidate. Show them the consequences of NOT agreeing (your BATNA), but frame it as reality, not threat: 'If we can't resolve this, I'll need to [alternative], which I'd rather avoid.'

When to use it

When the other party is using hardball tactics: take-it-or-leave-it, personal attacks, stonewalling, good cop/bad cop, or artificial deadlines. When previous negotiation attempts have failed. When you need to negotiate with someone who has positional power over you. When walking away isn't an option.
