Timeboxing Protocol for Meetings

A meeting management protocol that assigns fixed time blocks to each agenda item and enforces them strictly, preventing discussions from expanding to fill available time. The protocol: (1) Before the meeting: Assign each agenda item a specific time allocation (e.g., 'Budget review: 15 min, Hiring update: 10 min, Q3 planning: 20 min'). Share the timed agenda in advance. (2) Assign a timekeeper (not the facilitator — they need to focus on content). (3) Timekeeper calls '5 minutes remaining' and 'Time's up' for each item. (4) When time is up, the facilitator has three options: (a) The item is resolved — move on. (b) The item needs more time — the group votes whether to extend by 5 minutes (taking time from another item). (c) The item is unresolved — schedule a separate meeting with only the relevant people. (5) Key rule: Never extend the meeting's total end time. If one topic runs long, another must be shortened. This creates a zero-sum dynamic that forces prioritization.

When to use it

Every meeting with more than one agenda item. Particularly critical for recurring meetings that have gradually expanded beyond their useful duration. Leadership team meetings, project syncs, board meetings, and any meeting where 'we ran out of time' is a regular complaint.

Without timeboxing, a 60-minute meeting with 5 agenda items typically addresses 2 items well and 3 items not at all, because the first two discussions expanded uncontrollably.
