The 2-List System

A prioritization exercise that separates a small active goal set from attractive goals deliberately not pursued during the same period.

The two-list system separates selected current priorities from attractive activities that will not receive active effort during the same period. The popular version starts with twenty-five goals and selects five, but the numbers are optional. Its useful mechanism is an explicit nonpursuit decision, so secondary goals do not silently compete for the same capacity.

Warren Buffett has denied originating the twenty-five-to-five method in a recorded shareholder-meeting response. Use it as an unattributed prioritization exercise, not an authenticated Buffett rule. Keep essential maintenance and obligations visible, and set a review point: a temporary focus list should not forbid learning from new opportunities or changed circumstances.

When to use it

When you're busy but not making progress on what matters most; when the number of 'priorities' has grown beyond what you can realistically execute; when good opportunities keep arriving and diluting focus; when teams spread resources across too many initiatives and achieve excellence in none.
