Uncertainty × reversibility

A 2x2 that tells you whether to act, verify, probe, or shrink based on how uncertain and how reversible the choice is.

The nonrefundable deal on a three-week trek in Nepal expires Friday, while a fully refundable version of a similar trip costs $900 more. You have never done high-altitude anything. Meanwhile you are also dithering over a $150 sleeping bag upgrade with free returns, giving both decisions the same anguished hours.

Uncertainty × reversibility is a two-by-two that tells you what kind of move each decision deserves, based on how uncertain you are and how undoable the choice is. Place each decision in the grid. Reversible and low uncertainty: act, so buy the returnable sleeping bag now and stop deliberating. Reversible and high uncertainty: probe or pilot, learning through cheap trials. Irreversible and low uncertainty: verify, phase, or commit carefully. Irreversible and high uncertainty, which is exactly the nonrefundable trek for an untested body: shrink, stage, enable, or wait, so book the refundable version, or first spend a weekend on a serious local climb to test yourself at effort. What visibly changes is your deliberation budget lands where it belongs, instead of being spread evenly across a $150 bag and a once-a-year commitment. The spec adds one routing rule: when uncertainty itself is the deciding variable, stop debating and go get the missing fact rather than arguing the grid longer.
