Warm Work Stays Human
When presence, apology, consent, or care is part of the outcome, the delivery must stay human.
You have to tell a teammate of four years that his role is being eliminated. HR has given you a script, a prepared document, and a suggestion that you could handle it over email since he works remotely. The email option is tempting precisely because the conversation will be awful.
Here is the rule: when presence, care, apology, refusal, consent, or commitment is part of the outcome itself, delivery stays human. The cue is any act where how it is received depends on a person actually being there. That does not ban tools from the preparation. You can rehearse, draft notes, have the documents ready, get the facts straight in advance. But the conversation happens person to person, with room for his questions and his anger, because being faced directly is part of what he is owed. Run it in three steps: prepare with whatever support helps, deliver in person or on a live call, then stay and listen rather than escaping into logistics. When it works, even a painful message lands with dignity intact on both sides. The line not to cross: never let polished mediation impersonate sincerity, and stop adding preparation the moment it starts reducing felt presence rather than supporting it.
