Planning the family trip used to take you an evening. This year you recruited everyone: a shared spreadsheet, two group chats, a polling app, and an AI itinerary generator. Six weeks later you have 40 open threads, three incompatible hotel holds, and a spouse who says she would rather not go. Every individual tool made its own step faster. The vacation got harder.

Total-system overhead is the diagnosis for local gains erased by whole-system costs: transfer, coordination, verification, upkeep, and failure cleanup. The cue is a nagging sense that the old, cruder way was somehow quicker. To run it, ask the spec's question honestly: did the whole system improve, or only one component? Tally the full bill, including time spent handing work between parts, reconciling versions, checking outputs, and repairing breakdowns. If the total exceeds the saving, remove parts rather than adding more, often by cutting handoffs and reverting steps to one person with one tool. What changes is your direction of effort: you simplify instead of optimizing harder. Do not apply this diagnosis during a learning curve, when early overhead is the temporary price of a system that genuinely pays off once practiced.
